The situation

A B2B industrial supplier received enquiries through its website, IndiaMART, WhatsApp and inbound calls. Each landed somewhere different: an inbox, a phone, a notebook. Follow-up depended on individual memory, quotations went out and were never chased, and when a salesperson left, their pipeline effectively left with them. Enquiry volume was healthy; conversion was not.

What we implemented

We centralised every lead source into a single CRM pipeline — website forms, marketplace enquiries, WhatsApp and call logs all creating records automatically with a mandatory owner. Automation carried the follow-up burden: a same-day acknowledgement, a structured sequence of reminders and check-ins after every quotation, and automatic escalation to a manager when a hot lead sat untouched. Weekly pipeline reviews moved into the CRM itself, so the system became the sales meeting rather than a chore after it.

What changed

Follow-up stopped depending on memory. Quotations were chased consistently to five or more touches — where previously most received one or two — and a meaningful share of recovered deals came from that persistence alone. Within two quarters, lead-to-deal conversion rose 27% on essentially unchanged enquiry volume, and the forecast in the Monday review was, for the first time, a number management trusted.

Why it worked

The design centred on adoption: records created themselves, data entry stayed minimal, and leadership ran reviews from the system. The automation simply made the disciplined follow-up the team always intended to do actually happen.
